From ₱250K clinics to ₱60M a month
With the LTO for biologics and cosmetics and the CPN in hand, we can now sell openly and help clinics market to patients. This plan covers how we sign clinics through events, keep them reordering through clinic success, and expand top-down into new verticals. Each workstream has named deliverables and a done-definition.
Working draft for the leadership team · Figures marked Assumption need real data before we commit to them
Six moves that get us there
- Sell the assessment, not the product. Every clinic gets an Assessment-in-a-Box for hair and skin: intake, photo protocol, scoring, package pricing, scripts, and patient content. A patient on a package becomes a predictable reorder.
- Run the caravan as a funnel. 4 events a month now, growing to 11 a month by month 12. Every event has a host doctor, one vertical per room, a Launch Kit close, and a 24-hour/7-day follow-up rule in GHL.
- Make clinic success its own function, measured on reorders. A medical director and account managers own onboarding, weekly trainings, and a health score per clinic. Their targets are 10 assessments a clinic a month, churn under 6%, and AOV from ₱250K to ₱325K.
- Use the CPN to create patient demand. Co-branded patient campaigns and a "find a clinic" page send patients to partner clinics, so clinics aren't left to fill chairs alone.
- Build a small number of anchor partners to ₱3–5M a month each. A clinic group or hospital treating 30 patients a month orders about ₱5M, as much as 15–20 standard clinics. Pick the 8–10 with the most potential and build each one's business with them under a joint plan.
- Expand top-down into new verticals. Map the hierarchy in plastic surgery, wound care, hospitals, and ortho/pain. Win one key doctor per vertical and build a hospital program off the Dr. Ruiz training.

What changed, and what it unlocks
| Change | What it allows | What we do with it |
|---|---|---|
| LTO: biologics | Regenesys can legally operate as a biologics distributor. | Lead with it in hospital and surgical conversations. It protects the buyer, and most competitors can't offer it. |
| LTO: cosmetics | Regenesys can distribute cosmetic products. | Sell cosmetic-lane products to aesthetic clinics, derm, salons-with-doctors, and hair centers without a biologics conversation. |
| CPN (cosmetic product notification) | Notified products can be sold and marketed for cosmetic use on hair and skin. | Patient-facing marketing becomes possible: ads, social, brochures, "find a clinic". This is the biggest change for clinic success. |
Claims guardrail. A CPN covers cosmetic claims only: appearance of hair density, skin texture, tone, hydration, the look of redness. It doesn't cover "treats eczema", "cures rosacea" or "regrows hair from alopecia". The doctor can diagnose and treat in the consult room, but anything Regenesys or a clinic publishes stays cosmetic. Deliverable R-02 (Claims Guide) has to exist before any patient asset ships.
Confirm this week: (1) which SKUs are covered by the CPN, (2) whether the biologics LTO lets us distribute MSC and allograft products now or whether each still needs product registration (CPR), and (3) where the IRBs stand. These answers decide which products each vertical can buy today.
Where we are: 65 signed, 27 ordering
clinics signed up
ordering monthly (27 used in the model)
of signed clinics actually reorder
typical monthly order; ₱250K used as the average
This is the clinic success problem in one number. We've already done the hard part of signing 60–70 clinics, but fewer than half of them reorder. Every new clinic we sign at today's activation rate has less than a 50% chance of becoming a monthly customer.
Fix 1 · Reactivate the dormant base
- 35–40 clinics already know us, have been trained, and have a freezer
- Winning back 40% of them adds ~14 active clinics, about ₱3.5M a month
- This is the cheapest growth available: no event, no new relationship
Fix 2 · Raise activation on new clinics
- Today ~42% of signed clinics become reorderers
- Target: 52% by Mar 2027, 60% by Jun 2027
- Achieved through the Assessment-in-a-Box, assessment day within 14 days, and account managers
Every dormant clinic needs a named reason it stopped. Our guess at the usual reasons: never treated a first patient, treated a few but had no flow of patients, the doctor wasn't confident with the protocol, price, or a competitor. The audit (C-08) shows which fixes matter most, for new clinics too.
Two levers: more clinics and more per clinic
At today's ₱250K average order, ₱23M needs 92 clinics and ₱60M needs 240. Raise the average order and cut churn, and the same new-clinic effort lands far higher. The grid shows month-12 revenue with an identical acquisition plan (254 new active clinics plus 14 reactivated over the year). Only churn and AOV change.
| Month-12 revenue | AOV ₱250K | AOV ₱300K | AOV ₱325K |
|---|---|---|---|
| Churn stays at 10% (181 active) | ₱45.3M | ₱54.3M | ₱58.8M |
| Churn drops to 6% (213 active) | ₱53.3M | ₱63.9M | ₱69.2M |
| Target | at ₱250K | at ₱300K | at ₱325K |
|---|---|---|---|
| Stage 1: ₱23M / month | 92 clinics | 77 clinics | 71 clinics |
| Stage 2: ₱60M / month (≈ $1M) | 240 clinics | 200 clinics | 185 clinics |
Month by month
Starting base: 27 clinics ordering monthly. Reactivation brings back 14 dormant clinics over months 1–3. Churn is 10% in months 1–3, 8% in months 4–6, and 6% after that. AOV rises as clinics add a second SKU. Activation of new clinics improves from today's ~45% to 60% by month 7. About 85% of new clinics come from caravan events; the rest come from referrals, hospitals, and inbound.

Launch Kits = new active ÷ activation rate: 45% in M1–3 (close to today's ~42%), 52% in M4–6, 60% from M7. Event yield = 15 doctors × 27% Launch Kit rate × activation, so 1.8 active clinics per event now, rising to 2.4 Assumption. Replace with real numbers from past events.
Stage 1 (₱23M) lands in April 2027 and Stage 2 (₱60M) in October 2027. Reactivation and better activation pull Stage 1 forward by about a month compared with starting cold. December is the holiday season, so plan M1 around Christmas dinners with existing partners, the reactivation calls, and the ~50 open leads, not cold events.
What a ₱250K clinic actually looks like
A ₱250K monthly order is about 17 exosome treatments a month at ₱14,300 per unit. The clinic needs about 4–5 new package patients a month, which takes about 10 assessments. That number, 10 assessments a month, is what account managers coach every clinic toward.
| Worked example: hair protocol | Value | Note |
|---|---|---|
| Assessment fee to patient | ₱2,000 | Credited to package if booked same week Assumption |
| Package: 4 sessions × ₱25,000 | ₱100,000 | Patient price set by clinic Assumption |
| Product cost: 4 × ₱14,300 | ₱57,200 | From current price sheet; confirm dosing per session |
| Clinic gross margin per patient | ₱42,800 | Before staff time; add-ons (PRP, microneedling) raise it |
| 10 assessments → 5 packages / month | ₱214,000 | Clinic gross margin per month from one protocol |
| Product reorder that creates | ≈ ₱286,000 | 20 sessions/month once packages overlap |
This table becomes the Clinic Revenue Calculator (deliverable O-06): the clinic enters its own prices, and the account manager uses it at signing and at every quarterly review.
The Assessment-in-a-Box
Clinics stall because they don't understand the product, can't explain it, have no assets, and have no offer to bring patients in. The assessment solves all four at once. A patient who has been assessed, photographed, and shown a plan buys a package. A patient offered "a regenerative treatment" asks what it is and leaves.
Regenerative Hair Assessment
- Intake: history, family pattern, medications, stress, diet
- Standard photos: crown, part line, hairline, temples (fixed lighting and distance)
- Scalp check with trichoscope or phone dermatoscope
- Density and shedding score (Regenesys scoring sheet)
- Plan: Starter (4 sessions), Restore (6), Restore + maintenance (6 + quarterly)
- Retake photos at session 3 and 6; this is the reorder driver
Regenerative Skin Assessment
- Intake: skin history, current routine, triggers, past procedures
- Standard photos (front, 45° left/right); skin analyzer if the clinic has one
- Barrier, texture, redness-appearance, pigment score
- Plan tiers matched to the clinic's existing devices (microneedling, laser)
- Language stays cosmetic: "the look of redness", "skin comfort", "texture"
- Medical conditions (eczema, rosacea) are handled by the doctor in consult, never in marketing

The Launch Kit (what we close at events)
The first order is a defined starter bundle with a clear path to treating patients within 14 days, not an open conversation about quantities.
- Product: enough exosome units for the first 4–5 package patients Assumption: ~₱150–250K
- Assessment-in-a-Box for one protocol (hair or skin)
- Onboarding: in-clinic training, first-assessment day with our trainer present, listing on the "find a clinic" page
- Commitment: clinic books its first assessment day before the kit ships
The caravan engine
In the Philippines doctors buy from people they trust, introduced by people they respect, in a room with their peers. The caravan builds on that. Our events already work; what's missing is a process that takes every attendee to a yes, a no, or a dated next step.
Event formats
| Format | Size | Cost | Host | Job | Close |
|---|---|---|---|---|---|
| Doctor dinner | 8–20 | ₱60–100K | Respected local doctor | Trust + education, one vertical | Launch Kit + clinic visit booked |
| Hands-on training (half day) | 10–25 | ₱80–150K | Our medical director + partner doctor | Live demo of assessment + treatment | Launch Kit on the day |
| Clinic open day | 6–15 | ₱25–40K | Existing partner clinic | Peers see real patients and results | Visit to their clinic within 7 days |
| Society chapter talk | 20–80 | ₱50–150K | Society officer | Credibility, top-down access | Invite to dinner or training |
| Webinar | 30–150 | ₱5–15K | Medical director | Reach provinces, re-engage old leads | Invite to next regional caravan stop |
Costs are estimates for planning Assumption. Event ROI: a ₱80K event → 1.8 active clinics today (2.4 at target activation) × ₱250K × ~12-month life ≈ ₱5.4–7.2M lifetime revenue.
Event timeline

- 0:30 Host welcome (10 min). The host doctor explains why they invited this room.
- 0:40 Clinical talk (25 min). Medical director: what exosomes are, the science, our lab and cold chain, the LTO and what it means for them legally.
- 1:05 Clinic story (15 min). A partner clinic owner: their assessment numbers, packages sold, before/after.
- 1:20 Dinner + Q&A (45 min). Reps at each table.
- 2:05 The offer (10 min). Launch Kit, what onboarding looks like, "first assessment day within 14 days". Event-only bonus such as a second protocol box.
- 2:15 Close (15 min). Reps book clinic visits on the spot. Nobody leaves without a date.
Host doctor program
The host is the most important person in the room. Recruit 1–2 per vertical per region from our best clinics. They receive a speaker honorarium per event, priority on new products, featured placement on the "find a clinic" page, and case-study authorship. Ten active hosts can carry the full caravan schedule.
Route
| Months | Region | Why |
|---|---|---|
| 1–12 | NCR (Makati, BGC, QC, Alabang) | Highest concentration of aesthetic and derm clinics; at least half of all events |
| 3+ | CALABARZON, Central Luzon (Clark/Angeles) | Within driving range; cold chain already covered |
| 4+ | Cebu | Regional hub; needs one local rep and an account manager |
| 6+ | Davao, Iloilo, Bacolod, CDO | One caravan swing per quarter, followed by a webinar |
The reorder engine
Clinic success is measured on three things: reorder frequency, order value, and number of SKUs per clinic. The leading indicator under all three is assessments per clinic per month. Sales hands over at the Launch Kit; from then on the clinic belongs to clinic success.
Friction points and the fix for each
| Friction | What happens without a fix | Fix | Deliverable |
|---|---|---|---|
| Don't understand the product | Doctor falls back on what they know; product sits in the freezer | Protocol training + certification + weekly clinical session | C-03, C-04 |
| Can't explain it to patients | Patients hear jargon, don't book | Consult script, objection sheet, front-desk training | O-04 |
| No assets | Nothing to post, nothing to hand over | Monthly content pack, brochure, before/after templates | O-05, D-02 |
| No offer to get patients in | No consistent flow of new patients | The assessment + launch promo + booking link | O-01, O-02 |
| Can't fill the chair | Low volume, no reorder | Co-op patient campaigns + "find a clinic" | D-01, D-03 |
| No one checking in | Silent churn after first order | Account manager + health score + at-risk play | C-05, C-06 |
Reactivation sprint: the 35–40 dormant clinics
Runs in weeks 2–12, before and alongside the new caravan schedule. Target: 14 back to monthly ordering by end of February.
| Step | What happens | Owner | When |
|---|---|---|---|
| 1 | Audit: list every signed clinic with last order date, total orders, who signed them, freezer status | Sales ops | Wk 1–2 |
| 2 | Call each one to find out why they stopped. Log one reason from a fixed list. | Account managers | Wk 2–4 |
| 3 | Sort into groups: never started · started, no patients · not confident with protocol · price · lost to competitor · closed or not a fit | CS lead | Wk 4 |
| 4 | Offer each group its fix: free re-onboarding with the Assessment-in-a-Box, an assessment day with our trainer, a listing on find-a-clinic, co-op ads | Account managers + trainer | Wk 4–12 |
| 5 | Invite them to the regional case dinners and weekly trainings, next to active clinics | CS lead | Ongoing |
| 6 | Move "closed or not a fit" out of the base so the active-rate number stays honest | Sales ops | Wk 6 |
The "why they stopped" data is the most useful input to this whole plan. It tells us what the onboarding for new clinics has to fix.
90-day onboarding
| When | Milestone | Owner | If missed |
|---|---|---|---|
| Day 1 | Kickoff call: account manager intro, set assessment day, collect clinic prices for calculator | Account manager | Escalate to CS lead same day |
| Day 1–5 | Product + cryo setup; Assessment-in-a-Box delivered; clinic listed on "find a clinic" | Logistics, marketing | Ops lead call |
| Day 5–10 | In-clinic training: doctor, nurse, front desk. Doctor starts certification. | Medical trainer | Reschedule within 3 days |
| Day ≤14 | First assessment day, our trainer on site. Launch promo live on clinic socials. | Trainer + clinic | Emergency activation call with medical director |
| Day 30 | ≥5 assessments done; first reorder | Account manager | Proactive call at Day 25 with calculator review |
| Day 60 | Second protocol introduced (hair → skin or vice versa) | Account manager | Retry at Day 90 review |
| Day 90 | Business review: ~10 assessments/month, steady reorders, first case study, referral asked | Account manager + medical director | Recovery plan, re-train |

At-risk play: any clinic with two reds gets a medical director call within 5 days, a free re-training, and a 30-day plan. Every lost clinic gets a named reason logged, reviewed monthly.
Institute and case studies
Every certified clinic submits one case per quarter: standardized photos, protocol, patient-reported outcome. We publish them as a Regenesys case library. It supplies content for clinics, supports the hospital conversations, and adds to the evidence for the regulatory track. This is the start of the institute idea, at low cost.
Anchor partners: a few accounts at ₱3–5M a month
Most of this plan is about getting many clinics to ₱250–450K a month. A small number of partners can do far more than that. A clinic group or hospital treating 30 patients a month on our protocols orders about ₱5M a month (about ₱167K of product per patient). One account like that equals 15–20 standard clinics. These accounts get their own program, their own owner, and a joint business plan.
Account tiers
| Tier | Monthly order | Patients / month | Typical account | How we manage it |
|---|---|---|---|---|
| Standard | ₱250–450K | ~5 new on packages | Single-doctor aesthetic, derm, or hair clinic | Account manager, Assessment-in-a-Box, weekly trainings |
| Growth | ₱1–1.5M | ~8–10 | Multi-doctor clinic, busy surgeon practice, 2–5 location group | Senior account manager, quarterly business review, co-marketing |
| Anchor | ₱3–5M | ~20–30 | Large chain, hospital with several departments, top private practice with its own patient marketing | Key account manager + medical director, joint business plan, monthly review, executive sponsor on our side |
Per-patient product value at the anchor tier (≈₱167K) reflects higher-value biologic protocols, not cosmetic exosome packages alone. Many anchors depend on what the biologics LTO and product registration allow (R-01).
What anchors do to the numbers
The base ramp above counts only standard clinics. Anchors are an extra layer on top. The table shows the extra revenue after subtracting what those accounts already order as standard clinics (~₱400K each).
| Quarter | Anchors live | Avg anchor order | Anchor revenue | Incremental | Combined effect |
|---|---|---|---|---|---|
| Q1 · Dec–Feb | 1 | ₱1.5M | ₱1.5M | ₱1.1M | First joint plan proves the model |
| Q2 · Mar–May | 3 | ₱2.0M | ₱6.0M | ₱4.8M | ₱23M reached in March, a month earlier |
| Q3 · Jun–Aug | 5 | ₱2.5M | ₱12.5M | ₱10.5M | ₱60M reached around August, about two months earlier |
| Q4 · Sep–Nov | 8 | ₱3.0M | ₱24.0M | ₱20.8M | ~₱90M a month by November 2027 |
Anchor counts and ramp speed are targets Assumption. Each anchor takes 3–6 months to build from first plan to full volume.
| Ways to reach ₱60M a month | Accounts | Mix |
|---|---|---|
| Standard clinics only | ~200 | 200 × ₱300K |
| Mixed | ~113 | 6 anchors × ₱3M + 12 growth × ₱1.2M + 95 standard × ₱300K |
| Anchor-heavy | ~80 | 10 anchors × ₱4M + 70 standard × ₱300K |
Finding the anchors: scoring
Score every one of the 60–70 signed clinics, plus the named chains and hospitals, from 1 to 5 on each factor. The top 15 get a discovery meeting; the top 8–10 get a joint business plan.
| Factor | What a 5 looks like | Weight |
|---|---|---|
| Patient volume | Hundreds of patients a month across the practice | 25% |
| Patient spending power | Premium pricing, patients already buying ₱50K+ treatments | 15% |
| Treating capacity | 3+ doctors or departments who could use the product | 15% |
| Own marketing engine | Active ads, large social following, in-house marketing staff | 15% |
| Leadership commitment | Owner or medical director personally wants to build a regenerative line | 15% |
| Influence | Founder or doctors are society leaders or teachers; others copy them | 10% |
| Current results with us | Already reordering, good outcomes, growing order size | 5% |

Joint business plan: building one account to ₱5M
| Stage | Patients / month | Order / month | What has to be true | Timing |
|---|---|---|---|---|
| Baseline | 3–5 | ₱450K | One doctor using one protocol | Month 0 |
| Step 1 | 8–10 | ₱1.5M | Assessment in every relevant consult; 2–3 doctors trained; first patient seminar held | Months 1–2 |
| Step 2 | 15–20 | ₱3M | Co-marketing running; second protocol or department live; staff incentives on assessments | Months 3–4 |
| Step 3 | 25–30 | ₱5M | All locations or departments live; monthly seminars; published cases bringing referrals | Months 5–6 |
The plan works backward from patients: 30 treated patients a month needs about 60 assessments, which needs about 150 qualified inquiries. Each step lists the inquiries, assessments, doctors, and marketing needed, and it's reviewed with the partner every month.
Help clinics fill the chair
Before the CPN we could only sell to clinics. Now we can tell the public about cosmetic hair and skin treatments and send them to our clinics. A clinic that gets patients from us has a reason to keep ordering.
"Find a clinic" page
- Map + list of active partner clinics
- Book an assessment directly into the clinic's GHL calendar
- Only clinics that are active and reordering stay listed, which gives clinics another reason to reorder
Co-op patient campaigns
- Meta + TikTok ads for "Hair Assessment" by city
- Regenesys funds 50% of spend for clinics in good health score Assumption
- Leads route to the nearest clinic within 15 minutes
Doctor-led content
- Short videos from host doctors explaining the assessment
- Before/after stories with consent
- All copy checked against the claims guide
Start in NCR with 10–15 clinics, run it for 60 days, and measure cost per booked assessment and assessments that turn into packages. Scale to all clinics only after that.
Expanding beyond aesthetics, top-down
Aesthetics carries the business today and stays the base for hair and skin. Growth past 100 clinics needs other verticals. In a hierarchy-driven market we enter each one from the top: society leadership and department chairs first, then the key doctors who teach, then the clinics that follow them.

Hierarchy map per vertical (deliverable V-01)
One sheet per vertical, updated weekly with the TAM list. Columns:
- Level: society board, department chair, key doctor, clinic owner
- Name, title, institution, city
- Who influences them, and who they influence
- Our relationship: none, introduced, met, partner
- Who can introduce us (named person on our side or a partner doctor)
- Next step and owner
Goal per vertical in its first 90 days: 1 society contact, 2 department chairs, 2 key doctors signed as host doctors, and the first vertical caravan event.
Wave 2 plays
Plastic surgery: post-procedure recovery
- Start with the cosmetic lane: skin recovery after laser, peels, and surgery
- Protocol sheet for surgeons + recovery package for patients
- Event at or around the PAPRAS meeting
- Target: 3 surgeon practices in Q1, 10 by Q2
Wound care: hospital pilot
- One hospital, one wound or diabetic foot program, 10–20 patients
- Documented protocol and photo outcomes
- Run inside the hospital's compassionate-use route where it applies
- Result becomes the pitch to the next 5 hospitals
The hospital program
Hospitals can house product on site, run compassionate-use routes, and pull from one supply across many departments. The Dr. Ruiz training is the template. We write the offer once and reuse it for every hospital.
Standard hospital offer (deliverable H-02)
- On-site cryo storage, installed and monitored by Regenesys
- Training for each department that will use the product (derm, plastics, ortho, wound care)
- Protocol documents and support for the hospital's ethics/IRB and compassionate-use processes
- A named medical liaison and quarterly outcome reviews
- Case data shared back to the hospital for its own publications
Who decides
| Step | Who | What they need from us |
|---|---|---|
| 1 | Medical Director / CMO | Why this fits the hospital's direction; the LTO; the Dr. Ruiz reference |
| 2 | Department chairs | Clinical evidence, training plan, which patients it's for |
| 3 | Ethics / IRB committee | Protocol, product documents (COAs), consent forms |
| 4 | Pharmacy & therapeutics committee | Product registration status, storage, handling |
| 5 | Procurement | Pricing, terms, supply guarantee |
Targets: 1 hospital (Dr. Ruiz) now, 3 by end of Q1, 8 by end of Q3. NCR Tier-1 first (St. Luke's, The Medical City, Makati Med, Asian Hospital, Cardinal Santos), then Cebu and Davao.
GoHighLevel: getting every lead to the finish line
Two pipelines with one handoff. Sales owns the clinic until the Launch Kit ships; clinic success owns it after that.

What could break the plan
| Risk | Sign | Response |
|---|---|---|
| Claims stray into medical territory | Clinic posts "cures eczema" | Claims guide, review of clinic posts, removal from find-a-clinic for repeat issues |
| Clinic success can't keep up | Onboarding takes more than 14 days; red clinics rising | Hire AMs and trainers ahead of clinic count; slow events before quality drops |
| Event yield lower than 2.4 | Phase 1 data | Fix format, host, and close before adding events; recompute ramp |
| Cold chain or supply limits | Delivery over 5 days; stockouts | Forecast from GHL pipeline; regional freezer capacity before entering a region |
| Biologic lane stays blocked | R-01/R-04 show missing registrations | Lead every vertical with the cosmetic lane; hospitals via compassionate use |
| Too dependent on a few anchors | One account over 15% of revenue | Grow the standard base alongside; spread anchors across verticals; monthly review with every anchor so problems show early |
| Supply can't keep up with anchors | An anchor at 30 patients/month runs short | Forecast from each joint business plan; reserve stock and freezer capacity per anchor |
| Too dependent on aesthetics | >80% revenue from one vertical at M6 | Wave 2 targets tracked weekly from M3 |
| Execution drift | Missed weekly reports; stale GHL | PM owns cadence; scorecard every Monday |
What we need to settle this week
Decisions
- Who owns clinic success, by name, and which account manager owns which clinic.
- Who runs key accounts, and the first 3 anchor candidates to approach.
- Launch Kit contents and price.
- Caravan budget for Dec–May (about 41 events at ₱60–150K each).
- Co-op ad budget and the split with clinics.
- Hiring plan for Phase 1: account manager, trainer, medical liaison, project manager.
- Single system of record for tasks.
Data to replace the assumptions
- The full list of the 60–70 signed clinics with last order date, and how many ordered in each of the last 6 months (gives real churn).
- AOV by clinic and SKUs per clinic.
- Results of past events: attendees → orders → reorders.
- Price list and dosing per session for each product.
- Which SKUs carry the CPN; what the biologics LTO covers.
